What's the ceiling for a unit/team that does this in your mind?

I don’t agree with kicking him off the team.a punishment sure but to take away his livelihood is extreme

He can always go play somewhere else.

I think it's pretty rare for a true freshman to be able to come in and perform at a serviceable level on a D1 college offensive line. Maybe 1%? (That's an observational estimate. I don't have any statistics to back that up)
